加強班組建設 提升班組管理水平
今(jin)年以(yi)來,鉛(qian)鋅事(shi)業部還原一(yi)車間以(yi)班組(zu)(zu)標準化建設為(wei)抓手,精準施策,進一(yi)步提升班組(zu)(zu)各項工作(zuo)管理能力,扎實推進班組(zu)(zu)基礎建設,提升班組(zu)(zu)綜合(he)素質(zhi)和管理水平,全力打造精干高效(xiao)、充滿活力的班組(zu)(zu),為(wei)生產穩定運行(xing)增添(tian)動(dong)能。
抓制度促長效管理
通(tong)過建章(zhang)立(li)制(zhi)(zhi),搭(da)建了完(wan)善的(de)(de)(de)(de)班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)標(biao)準化體(ti)(ti)系,做到有(you)方案、有(you)檢查、有(you)考核(he)(he)等完(wan)善的(de)(de)(de)(de)機制(zhi)(zhi)。為確(que)保(bao)安(an)全生(sheng)(sheng)產工(gong)作的(de)(de)(de)(de)各(ge)(ge)項指標(biao)落實(shi)(shi)到班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)的(de)(de)(de)(de)具體(ti)(ti)工(gong)作當中(zhong),還原一(yi)車間結合(he)生(sheng)(sheng)產實(shi)(shi)際,對(dui)(dui)各(ge)(ge)項指標(biao)進(jin)(jin)行(xing)層層分解(jie),規范各(ge)(ge)班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)成(cheng)本(ben)核(he)(he)算辦法,明確(que)各(ge)(ge)班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)各(ge)(ge)項成(cheng)本(ben)指標(biao),通(tong)過每月班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)安(an)全生(sheng)(sheng)產競賽(sai),對(dui)(dui)各(ge)(ge)班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)的(de)(de)(de)(de)生(sheng)(sheng)產、安(an)全、環保(bao)、設備、體(ti)(ti)系等各(ge)(ge)項工(gong)作指標(biao)進(jin)(jin)行(xing)綜合(he)考核(he)(he),并將考核(he)(he)結果與(yu)班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)績(ji)效掛鉤,排名(ming)(ming)靠前的(de)(de)(de)(de)班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)正向(xiang)激勵(li),對(dui)(dui)排名(ming)(ming)靠后的(de)(de)(de)(de)班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)進(jin)(jin)行(xing)考核(he)(he),不(bu)斷促進(jin)(jin)各(ge)(ge)班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)整體(ti)(ti)素質的(de)(de)(de)(de)提升,形成(cheng)完(wan)善班(ban)(ban)(ban)(ban)組(zu)(zu)(zu)(zu)(zu)治理的(de)(de)(de)(de)長效機制(zhi)(zhi)。
抓安全促穩定發展
強化安(an)(an)全(quan)(quan)紅(hong)線(xian)意(yi)識,落(luo)實(shi)(shi)安(an)(an)全(quan)(quan)自主管(guan)(guan)控。通過(guo)車間與(yu)班(ban)組(zu),班(ban)組(zu)長與(yu)組(zu)員(yuan)逐級簽訂安(an)(an)全(quan)(quan)生產責任書,實(shi)(shi)現全(quan)(quan)員(yuan)覆蓋(gai),做到項項有分(fen)解、件件有落(luo)實(shi)(shi)、事事講安(an)(an)全(quan)(quan)。重新制定了(le)詳細(xi)的(de)安(an)(an)全(quan)(quan)管(guan)(guan)理(li)辦法(fa)和作業(ye)現場管(guan)(guan)理(li)制度(du),并(bing)(bing)將規(gui)章制度(du)、作業(ye)標準(zhun)、安(an)(an)全(quan)(quan)警示、危險告知等(deng)及(ji)時“上墻”,使員(yuan)工在崗(gang)位上,隨時隨處得到警示提醒;創新安(an)(an)全(quan)(quan)管(guan)(guan)理(li)方法(fa),在班(ban)組(zu)設立“輪值安(an)(an)全(quan)(quan)員(yuan)”,讓每(mei)(mei)一位員(yuan)工都參與(yu)其中(zhong),增強安(an)(an)全(quan)(quan)主人(ren)翁(weng)意(yi)識;開展每(mei)(mei)周(zhou)的(de)班(ban)組(zu)安(an)(an)全(quan)(quan)活動及(ji)應(ying)(ying)急處置學習,不斷提高自身安(an)(an)全(quan)(quan)素(su)質和應(ying)(ying)急保護能力等(deng)。從細(xi)節入手,多措(cuo)并(bing)(bing)舉(ju)抓實(shi)(shi)安(an)(an)全(quan)(quan)生產,夯實(shi)(shi)責任擔當,筑密安(an)(an)全(quan)(quan)防線(xian)。
抓設備(bei)促高(gao)效生產
為(wei)嚴格貫徹落實(shi)事業(ye)部設(she)(she)備(bei)(bei)(bei)綜合管(guan)(guan)(guan)理(li)(li)工作(zuo)(zuo)目標(biao),抓好設(she)(she)備(bei)(bei)(bei)管(guan)(guan)(guan)理(li)(li),保(bao)障(zhang)設(she)(she)備(bei)(bei)(bei)平穩(wen)運(yun)行(xing)(xing)。車間(jian)(jian)一(yi)方(fang)面要求(qiu)各(ge)班組(zu)利用生產間(jian)(jian)隙抽調崗位工作(zuo)(zuo)人員(yuan)有(you)計劃(hua)的進行(xing)(xing)設(she)(she)備(bei)(bei)(bei)衛生的打掃,每個月(yue)整理(li)(li)一(yi)臺標(biao)準化設(she)(she)備(bei)(bei)(bei),按(an)初期清潔與后(hou)期刷漆防腐工作(zuo)(zuo)進度分段驗收(shou),確保(bao)設(she)(she)備(bei)(bei)(bei)衛生整治(zhi)措施落到實(shi)處(chu)。另一(yi)方(fang)面,車間(jian)(jian)對設(she)(she)備(bei)(bei)(bei)進行(xing)(xing)包(bao)機管(guan)(guan)(guan)理(li)(li),班組(zu)包(bao)機人員(yuan)全(quan)面掌握分管(guan)(guan)(guan)設(she)(she)備(bei)(bei)(bei)的運(yun)行(xing)(xing)狀況(kuang),要求(qiu)現(xian)場(chang)操作(zuo)(zuo)人員(yuan)作(zuo)(zuo)為(wei)設(she)(she)備(bei)(bei)(bei)管(guan)(guan)(guan)理(li)(li)第一(yi)責(ze)任人,做到發現(xian)異常及時(shi)匯報并(bing)處(chu)理(li)(li),確保(bao)設(she)(she)備(bei)(bei)(bei)故障(zhang)早(zao)發現(xian)、早(zao)處(chu)理(li)(li),促進了車間(jian)(jian)對設(she)(she)備(bei)(bei)(bei)管(guan)(guan)(guan)理(li)(li)工作(zuo)(zuo)的不斷(duan)優化。
接下(xia)來,鉛鋅(xin)事業(ye)部還(huan)原(yuan)一(yi)車間將進一(yi)步(bu)健全制度(du)、強化管理等措施,著力班組標(biao)準化建設,提升基層一(yi)線職工(gong)的綜合素質和崗位(wei)工(gong)作能力。
